Release the torpedo ordnance before the target will sail into the "not yet armed" zone. The lighter portion is the "minimum arming distance" the torpedoes must travel in order to arm. There's a green portion of the torpedo aiming cone and a non-green lighter portion of the aiming cone. Make your run with as little maneuvering as possible so that your torpedo aiming cone will settle down and align properly. When you're between 5 to 6 km away, use the mouse button to activate a torpedo attack run with your planes.
